SWOT Analysis: How to Write One That Earns Marks

A SWOT analysis sorts the factors affecting an organization into four categories: Strengths, Weaknesses, Opportunities, and Threats. Most student SWOTs lose points for the same reason. They list adjectives instead of evidence, and they stop at the four boxes. This guide shows where to find citable US data, a worked example built entirely on sourced figures, and the step that turns a matrix into an argument. Figures checked September 2026.

What Is a SWOT Analysis?
A SWOT analysis is a structured assessment of an organization’s position, presented as a 2×2 matrix. Strengths and weaknesses sit inside the organization. Opportunities and threats sit in its environment.
The tool is commonly attributed to Albert Humphrey and the Stanford Research Institute in the 1960s, though the attribution is disputed and Humphrey himself did not claim it. The Lumen Learning marketing text covers the standard academic treatment.
Your instructor is not assessing the grid. They are assessing the reasoning you show while filling it.
What Goes in Each Quadrant?
| Quadrant | What belongs | The test | Common error |
|---|---|---|---|
| Strengths | Internal advantages: assets, capabilities, market position | Can the organization control it? | Vague praise with no figure |
| Weaknesses | Internal disadvantages: gaps, costs, dependencies | Can the organization fix it? | Listing threats here |
| Opportunities | External conditions it could exploit | Would this exist without the company? | Restating a strength |
| Threats | External conditions that could harm it | Is it outside the company’s control? | Listing weaknesses here |
Internal or External? The Cases People Get Wrong
If the organization controls it, the factor is internal. If it would exist whether or not the company did, it is external.
| Factor | Quadrant | Why |
|---|---|---|
| Relies on one supplier for 60 percent of stock | Weakness | The company chose that structure |
| A new competitor enters the market | Threat | Outside the company’s control |
| Staff turnover of 30 percent | Weakness | An internal condition it can address |
| New federal packaging regulation | Threat | Applies across the industry |
| Holds patents on a core process | Strength | An asset the company owns |
| An ageing customer base | Threat | A market condition, not a company trait |
| Exchange rate movements | Threat | External, even when the impact is severe |
Confusing these two is the most common grading penalty in SWOT assignments.
Where Do You Find Evidence for a SWOT Analysis?
Every guide says cite your sources. Few say where to look. For a US company, these are the sources an instructor recognizes:
- EDGAR (sec.gov/edgar) holds filings for US-listed companies: the 10-K annual report, the 10-Q quarterly report, and the 8-K for material events.
- The MD&A section of a 10-K states management’s own view of risks and performance, and Item 1A Risk Factors lists the risks in the company’s own words. Together they are the fastest route to defensible weaknesses and threats.
- SEDAR+ covers Canadian public companies if your case crosses the border.
- The US Census Bureau and the Bureau of Labor Statistics supply industry, employment, and consumer spending data for the external quadrants.
- Library databases such as IBISWorld or Passport carry market share and industry forecasts your professor already subscribes to.
- Quarterly results releases give you the most recent numbers, which matter when annual data is nine months old.
One rule separates an A from a C. A claim with a figure, a source, and a date is evidence. A claim without one is your opinion.
SWOT Analysis Example: Target Corporation
Every point below carries a figure and a source. That is the standard to copy. Target’s fiscal 2025 ended January 31, 2026, so “fiscal 2025” refers to that year throughout.
Strengths
- Operates 1,995 stores and 250.5 million retail square feet at year-end fiscal 2025, up from 1,978 stores a year earlier (2025 Annual Report, five-year financial summary).
- Supply chain network grew to 70 facilities from 66, supporting same-day fulfillment out of stores (2025 Annual Report, five-year financial summary).
- Digital comparable sales rose 4.3 percent in Q2 fiscal 2025, with same-day delivery through Target Circle 360 growing more than 25 percent (Q2 2025 earnings release, August 2025).
- Non-merchandise revenue grew 14.2 percent in Q2 fiscal 2025, with the Roundel advertising business, membership, and marketplace all growing double digits (Q2 2025 earnings release).
Weaknesses
- Comparable sales fell 2.6 percent in fiscal 2025, the second decline in three years (2025 Annual Report, five-year financial summary).
- Net sales of $104.8 billion were down from $106.6 billion, and operating income margin narrowed to 4.9 percent from 5.2 percent (2025 Annual Report, five-year financial summary).
- Net sales per square foot fell to $420 from $431, so added square footage is not yet producing (2025 Annual Report, five-year financial summary).
- After-tax return on invested capital was 13.8 percent for the twelve months to January 31, 2026, down from 15.4 percent (FY2025 Form 10-K, MD&A).
- The store base is entirely domestic, leaving no geographic diversification against a US demand slowdown (FY2025 Form 10-K, Item 1).
Opportunities
- Higher-margin revenue is growing faster than merchandise: Roundel, membership, and marketplace each grew double digits while total sales fell (Q2 2025 earnings release).
- The 70-facility supply chain and the store network position Target to keep expanding same-day delivery, already growing above 25 percent (Q2 2025 earnings release).
- The multi-year business transformation announced in 2025 targets organizational structure, processes, and technology, which management frames as a route to greater agility and better use of assets (FY2025 Form 10-K).
Threats
- Tariff-related cost pressures were named as an ongoing drag, and the 10-K states that tariffs, sourcing strategies, pricing actions, and consumer response together could materially affect future sales (Q2 2025 earnings release; FY2025 Form 10-K).
- The transformation carries costs and charges the company says it cannot reasonably estimate, including a headquarters workforce reduction (FY2025 Form 10-K, Note 7).
- Leadership transition: the board appointed Michael Fiddelke CEO in August 2025, mid-turnaround (Form 8-K, August 2025).
- Competition from mass and online retailers, which you would support with market share data from a library database.
Notice the last point. It names the source a student should go and find, rather than asserting something unsupported.

How Do You Turn a SWOT Into Strategy? The TOWS Matrix
A TOWS matrix pairs internal factors with external ones to produce four strategy types. Heinz Weihrich introduced it in 1982, and it is the step most student SWOTs skip.
| Pairing | Question | Example from above |
|---|---|---|
| SO | Use a strength to capture an opportunity | Use the 70-facility supply chain and 1,995 stores to push same-day delivery further, since it already grows above 25 percent |
| ST | Use a strength to defend against a threat | Grow higher-margin Roundel and membership revenue to absorb tariff-driven cost pressure on merchandise |
| WO | Fix a weakness using an opportunity | Lift falling sales per square foot by converting existing floor space into fulfillment capacity rather than adding stores |
| WT | Reduce a weakness before a threat lands | Rebuild margin and ROIC through the transformation program before a demand slowdown hits an all-US footprint |
A matrix identifies factors. TOWS turns them into recommendations, which is what a case study rubric asks for.
How Many Points Should Each Quadrant Have?
Three to six, ranked with the most significant first. Prioritization is part of what is being assessed. A quadrant with twelve entries tells an instructor you could not tell what mattered.
Quadrants do not need to be even. Three well-evidenced weaknesses beat six padded ones.
What Are the Limitations of SWOT Analysis?
Naming the tool’s limits is a straightforward way to show critical thinking, and almost no student does it.
Hill and Westbrook argued in a 1997 Long Range Planning article that SWOT in practice produced long, unranked lists of vague descriptions that firms seldom used. Their critique still applies.
Four limitations worth naming:
- No weighting. All items appear equal unless you rank them.
- Subjectivity. Two analysts produce different matrices from the same company.
- A static snapshot. A SWOT dates quickly, which is why every point needs a date.
- No action on its own. The matrix describes and does not decide.
Handle them by ranking your points, dating your evidence, and pairing SWOT with PESTLE for macro factors or Porter’s Five Forces for industry structure.
How Do You Write a Personal SWOT Analysis?
A personal SWOT uses the same rule with you as the organization. Skills, habits, and experience are internal. The job market, a scholarship deadline, or a mentor’s availability is external.
Evidence still applies. “Strong writer” is weak. “Averaged A- across four writing-intensive courses” is a strength a reader can assess.
Where Does SWOT Fit in a Larger Assignment?
SWOT is seldom the whole deliverable. It sits inside a situation analysis in a case study or marketing plan, running one to two pages including the matrix.
The paragraph after the matrix does the real work. Name the two or three factors that most shape the decision, then carry them into your recommendations. Our worked examples on Black and Decker and StaGreen show the surrounding structure, and the APA guide covers citing filings and reports.
Six Mistakes That Cost Points
- Internal and external factors mixed between quadrants.
- Vague adjectives with no figures.
- No citations on factual claims.
- Unranked lists of ten or more items.
- The same point restated in two quadrants.
- Stopping at the matrix with no strategy or recommendation.

Frequently Asked Questions
What does SWOT stand for?
SWOT stands for Strengths, Weaknesses, Opportunities, and Threats. Strengths and weaknesses are internal factors the organization controls. Opportunities and threats are external conditions in its market or environment. The four are presented in a 2×2 matrix as part of a situation analysis.
What is the difference between internal and external factors in SWOT?
Internal factors are things the organization owns or controls, such as staff, brand, costs, and capabilities. External factors exist regardless of the company, such as regulation, competitors, and consumer demand. Ask whether the factor would still exist if the company disappeared. If yes, it is external.
How many points should a SWOT analysis have?
Three to six per quadrant, ranked by importance. Prioritization is part of what instructors assess, so a long unranked list scores worse than a short evidenced one. Quadrants do not have to be balanced, and three strong weaknesses beat six padded ones.
What is a TOWS matrix?
A TOWS matrix pairs internal and external factors to generate strategies: strength-opportunity, strength-threat, weakness-opportunity, and weakness-threat. Heinz Weihrich introduced it in 1982 as the action step SWOT lacks. Most rubrics that ask for recommendations expect this pairing, whether or not they name it.
What is the difference between SWOT and PESTLE?
SWOT covers internal and external factors for one organization. PESTLE covers only the external environment, broken into political, economic, social, technological, legal, and environmental forces. Many assignments use PESTLE to build the opportunities and threats that then feed the SWOT.
